Thermolite vs. Down: A Procurement Manager's Honest Cost Comparison

For the past six years, I've been the procurement manager at a mid-sized apparel company. I oversee about $1.2M in material purchases a year, and I've documented every order in our cost tracking system since 2019. We make outerwear, cold-weather accessories, and a handful of product lines that seem random if you look at our catalog—plaid car upholstery fabric for an automotive customer, nylon mens shorts for the spring line, and (this year) a big push into what we think is the best denim jacket for women at our price point.

That last part taught me something, and it's the same lesson I keep coming back to when I compare insulation materials: the cheapest quote isn't the cheapest order. The same logic applies to Thermolite vs. down.

If you're deciding between Thermolite sheet batting and 650-fill down for jackets, sleeping bags, or boot liners, here's how I break it down.

1. Unit Price vs. Total Cost: The Part That Gets Everyone

Start with raw numbers. In Q4 2024, we asked three suppliers to quote materials for a 10,000-unit jacket order.

The down quote came in at $0.78 to $0.92 per ounce for 650-fill-power duck down. Thermolite sheet—2.0 oz per square yard, from our regular converter—was $3.95 to $4.40 per yard.

If you just compare those, down seems significantly cheaper. It's not. Actually, it might be the opposite.

Down requires baffled construction. You need fabric strips, sometimes down-proof fabric with a higher thread count, and more labor to fill and seal each channel. Our manufacturing cost spreadsheet showed down added about $4.10 per jacket in extra handling and baffle assembly. Thermolite sheet can be sewn through, so the added labor was $1.85. Add in rejected batches, and the gap starts to close.

We also had to account for waste. Loose down flies around the cutting room, despite everyone's claims about clean filling machines. The master batch for our down jackets came in 8% short of usable fill after testing and loss. Thermolite sheet cuts to shape with minimal waste.

When I ran the full TCO—material, labor, waste, QC, shipping—Thermolite was about 6% cheaper per jacket. I didn't expect that. It took me a while to get comfortable with the idea that an engineered synthetic can beat a natural material on total cost. But the numbers didn't budge.

2. Consistency and the Brand Risk You Can't See

Down is a natural product. It varies. In early 2024, we received a batch of 650-fill down from a supplier with solid certifications. The fill power tested at 639—technically within a tolerance some might accept. But the batch also had a noticeable amount of quills and powdery dust. Our QC rejected it. The rework added $2,400 to the cost of that order, and we pushed the production schedule back two weeks.

What most people don't realize is that "fill power" is an average, not a guarantee. It's a number that represents a sample, not every ounce in the bag. And when you're making thousands of jackets, one bad lot can wreck your margin.

Thermolite is engineered. The fibers are produced to spec, and the sheet form gives you a uniform batting. Our rejection rate for Thermolite sheet was 0.6% last year. For down, it was 2.3%. Those numbers don't show up on a supplier quote, but they absolutely show up on your P&L.

And there's the brand angle. When a customer buys a jacket and finds a cold spot at the shoulder because the down shifted, they don't think "down is a natural product." They think this company makes poor-quality gear. That impression is worth more than any material cost difference. It's the same reason we spent extra to get the denim wash right on our women's jacket line. A "best denim jacket for women" isn't just about the fabric weight; it's about whether every single jacket looks as good as the one in the ad. Quality perception is brand equity.

3. Warmth, Weight, and the Wet Reality

Let's get the obvious out of the way: down has the best warmth-to-weight ratio. If you're making ultralight sleeping bags for mountain guides, you should probably use down. No argument from me.

But most of our products aren't for mountain guides. They're for commuters, hunters, skiers who spend a day outside, and workers who need a warm boot liner. In those situations, moisture is the enemy. Down, once wet, collapses and stops insulating. Thermolite doesn't soak up water and it dries fast. For boot liners and sleeping bag liners in damp environments, that's a game-changer.

In our own lab testing using ASTM D1518-14, we found that Thermolite's thermal resistance for a given thickness is below high-loft down. That's physics. But you can compensate with slightly more insulation. The weight penalty was about 15–20% in our tests—nothing close to the "it's way heavier" reputation people assume. Thermolite® is not a replacement for down in every product. But for a lot of products, the tradeoff is worth it.

I'm not a textile engineer, so I can't get into the microstructure of fiber cross-sections. What I can tell you from a procurement perspective is that lab data can be misleading if you don't test the actual construction. Sewn-through jacket with Thermolite sheet is a different product than a baffled down parka, even if the insulation weight is identical.

One more note: if you're comparing Thermolite sheet to loose-fill Thermolite, sheet is easier to place in continuous panels; loose-fill gives you more flexibility but creates more waste in cutting. We shifted to sheet for most of our sewn-through products.

Bottom Line: What I'd Buy Today

If someone asked me to pick a single insulation material, I'd say it depends. That's not a politician's answer—it's a procurement answer.

Use Thermolite when:

  • You need consistent quality across high-volume production.
  • The product will be exposed to moisture or sweat.
  • Your manufacturing process values simplicity—sewn-through is faster than baffles.
  • You're building a brand that can't afford cold-spot complaints.

Use down when:

  • Weight and packability are the top priority.
  • You're selling into extreme cold, dry conditions.
  • Your customers will pay a premium for down as a material story.

As of the prices we saw in Q4 2024, Thermolite came out ahead on total cost for our type of products. That could change. The market can shift, and down prices move with the seasons. Verify current quotes before you commit. Don't hold me to those exact numbers forever.

One more thing: this same comparison mindset applies to everything I source. When a sales rep called me about plaid car upholstery fabric, the unit price was lower than our current supplier, but the MOQ was higher and the lead time longer. Our nylon mens shorts line looked cheaper with another mill until I calculated the shipping and duties. And the "best denim jacket for women" search is full of options that look good in a photo but don't stand up to production QC. The material is never the whole story. Total cost and delivered quality are.
