If you're the person who gets stuck ordering cold-weather gear for your team—lined jackets for the field crew, sleeping bag liners for the overnight shift, insulated boots for whoever works the loading dock—this list is for you. I'm the office admin/procurement point person at a company of about 400 people across three locations. I process 60 to 80 orders a year across maybe 8 vendors. My mistake: back in late 2022 we were ordering insulated vests for an outdoor work crew. I picked a cheaper option because the spec sheet just said "thermal insulation" without specifying the line. I assumed same insulation type meant roughly same performance. Didn't verify. Turned out the vests were useless in the actual cold—crew said they felt like wearing nothing. Step 3: Learn to read the spec sheet properly
Once you have the vendor's spec sheet, don't just scan for the word "warm" and move on. Here's what to actually look at:
- GSM (grams per square meter) or oz/yd²: this drives warmth. Two fleeces both labeled "thermal" can differ by 2x in fill weight, and that's a whole season's difference in comfort.
- CLO value: the quantitative insulation score. Higher is warmer. Many vendors won't volunteer this, but a real supplier can produce it.
- Compression and rebound: this one gets ignored constantly. If the insulation doesn't recover after being packed, warmth falls off a cliff. We had a batch of sleeping bag liners that went flat after one season—the vendor had never done a repeated-compression test.
- Dry time: if the gear touches sweat or wet conditions, this is what your crew actually feels.
Checkpoint: ask for third-party test reports, not the vendor's own marketing page. Legit suppliers will send them.
Step 4: Get a physical sample. Every time.
This sounds obvious. I skipped it twice anyway, because the photos and descriptions looked great.
First time: color was nothing like the image—they'd photographed a prototype and switched material before production. Second time: the liner felt hard and plasticky. The marketing copy said "ultra-soft lining." It was not.
My rule now: any order over 200 units or over $2,000 requires a sample first. Sample shipping costs are negotiable—most suppliers will send a free sample if you commit to a production order, and you cover freight. If the sample is coming from overseas, ask whether it can go by economy international mail. If a supplier can't produce documentation, that claim becomes your problem downstream—especially if you're buying for a client-facing team.
Checkpoint: whenever you see "eco-friendly," "sustainable," or "recycled," ask for third-party certification or chain-of-custody docs. No paperwork, no credibility.
Step 6: Handle the stuff that doesn't fit neatly in a category
A few quick pitfalls here.
First, don't mix personal-use comfort items into a team gear purchase. Someone in our office once wanted to add a few towel warmers for the break room, went down a rabbit hole of zadro towel warmer reviews, and nearly placed the order on the same budget line as the winter jackets. Different expense category. Finance bounced it back and we had to resubmit. Embarrassing.
Second, don't overlook the supporting materials. Honestly, I only started doing this after one year where a winter vest order came in with about 20% return/repair rate. The return freight alone ate the entire project budget. After that I stopped assuming delivery equals done.

- Update your "it worked before" assumptions. What passed in 2020 may not pass in 2025—especially if you're equipping crews that work outdoors in cold conditions. Fundamentals like fill weight and rebound haven't changed, but the baseline expectations have moved up. The fundamentals haven't changed, but the execution has transformed.
- Read the warranty terms. A thermal performance issue discovered in January can take until spring to resolve. Get the replacement/liability language in writing up front.
You don't need to memorize this list. Run it once, and you'll see which steps are standard practice at your company and which ones you adjust per vendor. I turned the first seven into an internal doc so I'm not rebuilding it every November.
