You're the person whose name goes on the order. The one who approved the fabric, signed the PO, and will have to explain why the insulation clumped after the first wash. This checklist is for you. It's also for product developers, brand managers, and anyone making sourcing decisions for cold-weather gear.
I'm a fabric sourcing lead handling insulation material orders for eight years. I've personally made — and documented — 11 significant mistakes, totaling roughly $38,000 in wasted budget. Now my team's checklist lives on the wall, and every new hire gets walked through it before they're allowed to touch a PO. Here it is: seven checks, in the order they should happen.
Check 1: Match the insulation to the actual use case
It's tempting to think "warm is warm." It's not. A jacket insulation and a sleeping pad insulation solve different problems.
A sleeping pad has your body heat on one side and freezing ground on the other — it needs insulation that resists compression. A sleeping bag liner needs to pack down and dry fast. An active-layer jacket needs insulation that moves and breathes. Thermolite covers a range of insulation fibers — from micro variants for active wear to the Reactor Extreme series for severe cold conditions. But "Thermolite" printed on a spec sheet tells you nothing about which variant you're getting or whether it suits your product.
The question isn't "is this warm?" It's "is this warm when compressed, under load, at the boundary condition my user will actually hit?" Ask that before you order, not after.
Check 2: Verify the substrate — don't assume polyester is polyester
Thermolite polyester is common, but the substrate matters as much as the insulation. The fiber determines the insulation. The substrate determines shape retention, durability, and feel.
I made this mistake in my first year (2017). I approved a woven polyester substrate thinking "it's all polyester anyway." When the samples came back, the insulation had shifted inside the baffles like sand in a duffel bag. The supplier's rep was nice enough to explain — I'd specified a fabric designed for linings, not for insulation containment. The whole substrate spec was a mismatch.
The lesson: specify the substrate's construction (knit vs. woven), stretch characteristics, and intended application. If you're building a thermolite sleeping pad, each layer — insulation, liner, shell — has different requirements. Get the spec sheet. Read it twice.
Check 3: Test how it behaves when wet
People ask "how does it dry?" about jackets. They almost never ask it about sleeping pads or boot liners. They should.
Thermolite polyester is known for quick drying. But that advantage disappears if the product's assembly traps moisture. I once approved a thermolite sleeping pad spec without a wet-state test because the schedule was tight. You know where this is going. The pad saturated after one night in damp conditions, the insulation migrated, and the product lost its warmth profile. We caught it before shipping — but not before $4,100 of materials went to waste and we lost two weeks. Testing the actual product is not expensive. So glad I insisted on a wet-state test for the next batch. Almost skipped it again to save three days. The rinse test caught a sewn-through seam that would have leaked insulation across 1,200 units.
Check 4: Stretch ≠ waterproof
"Is elastane waterproof?" is a question I've seen in design briefs more times than I'd like to admit. The answer is no. Elastane is a stretch fiber. It provides recovery and fit. It can absorb moisture, which in wet environments makes it a net negative.
The oversimplification — "stretch fabric equals weatherproof" — is one of the oldest mistakes in performance apparel. Stretch and waterproofness are independent axes. You can buy stretchy waterproof fabric, but it needs a membrane or coating to get there. Stretch alone buys you nothing in a rainstorm. If someone on your team is asking "is elastane waterproof?" it's a sign the product brief isn't precise enough about the conditions you're designing for.
Check 5: Don't assume one fabric does everything
Nowhere is the "one fabric to rule them all" myth more expensive than in protective gear.
Consider the kevlar lined shirt. Kevlar is an aramid fiber prized for cut resistance, abrasion resistance, and high heat tolerance. It doesn't melt, which is valuable in flash-fire and welding contexts. But heat resistance is not insulation. Kevlar can handle high external heat; it does not retain your body heat. If you're buying a kevlar lined shirt for warmth, you have the wrong tool.
The honest resolution: define a layer system. Protection (kevlar lined shirt for cut risk), insulation (Thermolite or another thermal solution), and moisture management (a quick-drying base). Each layer does one job well. A product that claims to do all three usually does none properly.
Check 6: Use consistent tools when testing coatings
I once watched a colleague test a water-repellent finish using paper towels. The results were all over the place. The test wasn't telling us about the coating — it was telling us about the paper towels. Lint, uneven film thickness, inconsistent pressure. Every sample was a new experiment.
Microfiber applicator pads cost next to nothing — our last box was about $6 for 50 (purchase record, Q3 2024). They're consistent, lint-free, and closer to production finishing methods. "Warmest insulation on the market" is not a claim you can make because you believe it — you need test data. - This checklist assumes you have someone who can read spec sheets. If you don't, fix that first. "The vendor will guide us" is not a sourcing strategy.

- No insulation fixes a poorly designed garment. A great thermal fiber in a badly vented shell will still soak you in sweat.
